Pilot Purgatory — when a working proof of concept stalls before production

The hardest part
of AI adoption
isn't the technology.
It's the six months
after it works.

You ran the pilot. It worked. You have the data, the sponsor, and a team that believes in the outcome. And you're still presenting the same slide.

Where you are right now

Pilot Purgatory has
a very specific texture.
You'll recognize it.

The proof of concept ran on time and under budget. The before/after numbers are real. The department head is on your side.

Then it went to IT for security review. Then procurement needed three vendor comparisons for a tool you've already proven works. Then change management needed sign-off from HR, who needed Legal, who had questions about data residency that took two weeks to answer.

Meanwhile the pilot environment is running on borrowed infrastructure. Your champion got promoted. The consultant who built it moved on.

None of this is anyone's fault. All of it is compounding.

"Our method starts from one premise: a stalled pilot is a path problem, not a technology problem. What is missing is a structured path from 'this works in test' to 'this runs in production.'"
The reframe

The pilot wasn't the proof of concept.
The path to production is.

The evidence that matters to your CFO isn't that the technology produced good results in a controlled environment. It's that your organization can take a working model and make it operational — on time, within governance constraints, without restarting from scratch every time a stakeholder changes.

The pattern we build against

The failure pattern is familiar enough
that we build each engagement to avoid it.

PATTERN 01
The governance review takes longer than quoted.
Not because IT is obstructive — because the security questions are legitimate and your vendor hasn't been asked them before. We build the governance documentation before the review starts.
PATTERN 02
The change management plan is the last thing written and the first thing to fail.
Not because the team can't change, but because nobody designed workflows for how people will actually use the capability. We design workflows first, training second.
PATTERN 03
The internal champion will move, get promoted, or get distracted.
Our method assumes at least one sponsor transition before production. The work is designed to be embedded in the process before that happens, so it survives the change. We don't build on single-person sponsorship.

"In a mid-market finance function, a single stalled workflow taken to production can recover on the order of 10+ hours per analyst per week."

The Workflow Sprint · Your fastest path to production

Four to six weeks. One workflow.
A production deployment and a report
you can hand to your CFO.

Workflow Sprint · Paid Proof of Value
Built in your environment. Measured before we leave.
PHASE 01 · DISCOVERY AND DESIGN
Map the workflow with the people who run it
The measurable outcome is defined before any build begins — what changes, by how much, and how you'll know. Inputs, outputs, exceptions, and failure modes. Governance requirements identified before IT asks for them. Build specification signed off before a single line is written.
PHASE 02 · BUILD AND DEPLOY
Production-ready, in your environment
Built on your infrastructure, under your data governance, with your authentication. Not a demo. Not a sandbox. When we leave, you own it completely.
PHASE 03 · VALIDATE AND HAND OFF
Measure the before/after. Document everything.
The Sprint Report: four pages. What moved, what was built, what comes next. Ready for your CFO, your IT team, and your board — without editing.

The questions worth settling
before any Sprint.

What is pilot purgatory?
Pilot purgatory is the state an AI proof of concept enters when it has worked in testing and still has no path to production. The pilot keeps running on borrowed infrastructure through security review, procurement and change management, while the business case gets argued again each quarter. The cause is a missing path, and a path can be designed.
We already have an internal AI team. Do we still need outside help?
An internal AI team and a Workflow Sprint are designed to work together, not to compete. We bring the deployment pattern; your team brings the domain knowledge and keeps the workflow when we leave. The Sprint is scoped so a stretched internal team gets structured support on one initiative rather than one more backlog item.
Can we just hire a freelancer to take the pilot to production?
A freelancer can take a pilot to production, and the risk is what happens afterwards. A build done without a deployment pattern tends to work once, on the builder's terms, with nobody else able to maintain it. A Workflow Sprint is built for operability: documented, governed and owned by your team at handoff.
Should we finish procurement before starting a Sprint?
If procurement is the bottleneck, the free Spark Audit is the right first step, and it comes before any Sprint. The audit produces the documentation that vendor qualification asks for, so the Sprint that follows starts with those questions already answered.
What happens if the Sprint does not prove the business case?
If a Workflow Sprint does not produce a measurable before/after, you receive a Findings Report instead of a Sprint Report, at no additional cost. We would rather tell you early than take your deployment budget.
